I pried the vent flap open with a screwdriver, and shoved a piece of wood through the vent to hold the flap open.

Yes Tom ;

It's very likely the EVIL SERVO OF DOOM has failed , it controls the various vacuum pods that direct air flow .

Disconnect the electrical plug before it causes the servo to crack and dump the coolant while you're driving .

If you're a masochist , look in my older posts where I spent way too much time , effort , blood , sweat and many tears conquering the Klima I system your W116 uses , in the end , as soon as I had it working reliably I sold the car off at a dead loss and was glad to be rid of it .

The Mercedes Diesel Bug remained deep though so I still have THREE of these wonderful if occasionally frustrating Automobiles....

Just none with the five vertical HVAC buttons .

The heater core may be salvageable , for now leave the by pass connected and clean it HOSPITAL CLEAN using the citric acid flush .

Then see if some stop leak will work , don't hold your breath .

The vacuum pods that open those vents go out, so you either have to replace or force open the vent with something. For the last few years, I've had a piece of wood jammed in there keeping the vent open, on my 300D w123.
