Hi Trish, very sorry to hear of the dead engine, but I am testament to the worth of taking the engine swap route. In one week, we managed to remove one engine, externally service as much as we could while it was out, remove the other and strip it of all that we could and install the good
one. (1984 300 SD). Approx 80 hours of work end to end, engine started on first try and I've put almost 15k on it since (just turned 280k on motor, 190k on body). It can be done, but does help to have someone like my brother who knew more than I did about diesels. Best of luck to you!
